Abstract

Indonesia sebagai negara maritim memiliki potensi sumber daya laut yang melimpah, terutama dalam sektor perikanan yang memberikan kontribusi signifikan terhadap perekonomian nasional. Kegiatan rantai pasok dingin bertujuan menjaga kualitas produk ikan tetap segar dengan cold storage memainkan peran penting di dalamnya. Perusahaan simpan beku yang menjadi amatan adalah penyedia jasa pengolahan, penyimpanan, dan pengemasan ikan di cold storage yang menghadapi beberapa masalah operasional, meliputi waktu pencarian produk yang lama, kesulitan mobilisasi di cold storage, penataan produk yang buruk, pencatatan stok manual, serta pencapaian KPI perusahaan yang tidak sesuai target. Penelitian ini memiliki urgensi untuk mereduksi waste pada aktivitas pergudangan agar perusahaan dapat memenuhi komitmennya dalam menjaga keamanan dan mutu produk menggunakan konsep Lean Warehousing. Tools lean yang digunakan meliputi Value Stream Mapping untuk menganalisis aliran material dan informasi, Process Activity Mapping untuk menganalisis detail aktivitas, Spaghetti Diagram untuk menggambarkan aliran aktivitas, Gemba Shikumi untuk mengidentifikasi waste kritis dan area kritis, 5 Whys Analysis untuk mengeksplorasi akar penyebab waste, serta Lean Matrix 2 untuk memprioritaskan alternatif rekomendasi perbaikan. Hasilnya, ditemukan 11 dari 35 aktivitas pergudangan yang menyebabkan waste, dengan 5 aktivitas yang ditetapkan sebagai waste kritis. Adapun rekomendasi perbaikan yang diprioritaskan untuk membantu mereduksi waste adalah penerapan Warehouse Management System dan Teknologi RFID yang dapat membantu menurunkan total cycle time sebesar 29,43%, meningkatkan nilai PCE sebesar 25,62%, serta membantu menurunkan Inventory Cost, mengoptimalkan Warehouse Utilization, dan meningkatkan Receiving Productivity, Shipping Productivity, dan Customer Satisfaction. Dengan demikian, kedua rekomendasi ini efektif dalam meningkatkan kinerja operasional pergudangan dan pencapaian KPI perusahaan secara menyeluruh.

Indonesia, as a maritime nation, has abundant marine resources, especially in the fisheries sector, which contributes significantly to the national economy. The cold chain aims to maintain the freshness of fish products, with cold storage playing a crucial role in this process. The cold storage company under observation provides processing, storage, and packaging services for fish and faces several operational issues, including long product search times, difficulties in cold storage mobilization, poor product arrangement, manual stock recording, and KPI performance not meeting targets. This research is urgent for reducing waste in warehouse activities so the company can uphold its commitment to product safety and quality using Lean Warehousing concepts. Lean tools used include Value Stream Mapping for analyzing material and information flow, Process Activity Mapping for detailing activities, Spaghetti Diagram for depicting activity flow, Gemba Shikumi for identifying critical waste and areas, 5 Whys Analysis for exploring root causes of waste, and Lean Matrix 2 for prioritizing improvement recommendations. The results identified 11 out of 35 warehouse activities causing waste, with 5 activities categorized as critical waste. The prioritized improvement recommendations are the implementation of a Warehouse Management System (WMS) and RFID technology, which are expected to reduce total cycle time by 29.43%, increase Process Cycle Efficiency (PCE) by 25.62%, and help lower Inventory Cost, optimize Warehouse Utilization, and enhance Receiving Productivity, Shipping Productivity, and Customer Satisfaction. Thus, these recommendations are effective in improving warehouse operational performance and achieving the company’s KPIs comprehensively.
