Abstract

Latar Belakang: PT XYZ merupakan sebuah perusahaan di bawah naungan PT ABC Holding Group yang berfokus pada penjualan produk perangkat keras untuk industri sistem informasi ritel dan Automation Identification and Data Capturing (AIDC) yang diimpor dari pemasok luar negeri. PT XYZ ini merupakan perusahaan berbasis profit yang menekankan pentingnya cost-effectiveness dalam semua aspek operasionalnya. Dengan demikian, PT XYZ harus mempunyai komitmen yang kuat untuk menjaga keseimbangan antara kuantitas persediaan barang dan permintaan pelanggan.
Permasalahan: PT XYZ sering kali menghadapi situasi dimana persediaan di gudangnya menumpuk dalam jumlah besar dan jangka waktu yang cukup lama. Hal ini dapat berisiko terhadap kerusakan barang atau penurunan harga jual. Terkadang pula pelanggan yang ingin membeli produk harus menunggu beberapa saat hingga pesanannya tiba atau bahkan membatalkan pesanannya. Hal tersebut membuktikan bahwa saat ini manajemen persediaan pada PT XYZ belum dapat menyesuaikan permintaan pelanggan secara aktual. Melalui penelusuran lebih lanjut, diketahui penyebabnya adalah koordinasi yang kurang lancar antar pihak yang terlibat dalam manajemen persediaan. Hal ini tidak terlepas dari PT XYZ yang belum memiliki prosedur yang jelas untuk melakukan manajemen persediaan sehingga alur kerja serta peran dan tanggung jawab masing-masing entitas tidak terdefinisikan dengan jelas. Akibatnya pihak-pihak tersebut beroperasi secara independen tanpa koordinasi dan komunikasi yang efektif.
Tujuan: Tujuan dari penelitian tugas akhir ini adalah untuk merancang ulang proses bisnis manajemen persediaan di PT XYZ untuk meningkatkan efisiensi proses melalui pemberian pemahaman yang lebih baik terkait alur kerja proses bisnis serta klarifikasi peran dan tanggung jawab masing-masing entitas dalam pelaksanaan proses bisnis sesuai dengan best practices Supply Chain Operations Reference Model.
Metode: Penelitian ini akan merancang ulang proses bisnis manajemen persediaan dengan pendekatan Business Process Management (BPM). Dengan demikian, metodologi yang digunakan dalam penelitian ini sesuai dengan tahapan-tahapan dalam BPM lifecycle, mulai dari identifikasi proses hingga implementasi proses. Untuk pemetaan proses bisnis as-is akan dilakukan dengan wawancara kemudian digambarkan dengan standar Business Process Modelling Notation (BPMN). Setelah itu akan dilakukan analisis kualitatif untuk mengetahui permasalahan krusial dalam proses bisnis manajemen persediaan beserta akar permasalahan utamanya dengan metode root cause analysis. Hasil temuan akar permasalahan digunakan dalam pengembangan solusi yang tepat dan efisien untuk meningkatkan efisiensi kinerja proses bisnis. Selanjutnya, dilakukan perancangan ulang proses bisnis dengan mengadopsi solusi yang telah dikembangkan. Hasil redesain proses bisnis dipresentasikan kepada manajemen PT XYZ untuk dapat diimplementasikan lebih lanjut.
Hasil: Solusi rancang ulang proses bisnis manajemen persediaan yang telah dikembangkan mengadopsi prinsip-prinsip teori SCM yang menekankan terhadap kolaborasi antar fungsi perusahaan dan alur proses yang efisien. Alur kerja serta peran dan tanggung jawab setiap entitas telah disesuaikan dengan implementasi beberapa solusi utama. Penyesuaian ini sejalan dengan implementasi masing-masing elemen proses sP2 Plan Source pada Modul SCOR. Alur kerja yang telah disesuaikan mencakup aktivitas klasifikasikan produk penjualan, hitung reorder point (ROP), hitung peramalan pengadaan barang tahunan, kirim hasil peramalan pengadaan barang tahunan kepada Procurement, serta agendakan CPFR meeting bersama Departemen Sales, Departemen FAT, dan Direksi. Procurement bertanggung jawab untuk menjalankan seluruh aktivitas kecuali perhitungan peramalan pengadaan barang tahunan dan pengiriman hasil peramalan karena kedua aktivitas tersebut akan dilakukan oleh Sales.
Manfaat: Penelitian tugas akhir ini membantu memberikan pemahaman yang lebih mendalam mengenai proses bisnis, khususnya proses bisnis manajemen persediaan, serta berkontribusi sebagai referensi literatur bagi penelitian lebih lanjut untuk bidang dan topik yang relevan. Sementara itu, bagi PT XYZ, penelitian ini dapat membantu untuk meningkatkan efisiensi kinerja proses bisnis manajemen persediaan, memberikan panduan dan pemahaman yang jelas terkait alur proses bisnis tersebut, mengklarifikasi peran dan tanggung jawab masing-masing pihak yang terlibat pada pelaksanaan proses bisnis sehingga koordinasi menjadi lebih optimal, meminimalkan perbedaan perspektif dan interpretasi antar pihak yang berperan pada implementasi proses bisnis, menyederhanakan proses bisnis melalui eliminasi redundansi dan bottleneck pada proses bisnis as-is, serta menyediakan kerangka kerja proses bisnis yang dapat diadaptasi sesuai dengan perkembangan perusahaan dan kebutuhan pasar.

Background: PT XYZ is a company under PT ABC Holding Group that focuses on selling hardware products for the retail information system industry and Automation Identification and Data Capturing (AIDC) imported from overseas suppliers. PT XYZ is a profit-based company that emphasizes the importance of cost-effectiveness in all aspects of its operations. Therefore, PT XYZ must have a strong commitment to maintain a balance between quatity of inventory and customer demand.
Problem: PT XYZ often faces a situation where inventory in its warehouse accumulates in large quantities and for a long period of time. This can risk damage to goods or decrease in selling prices. Sometimes customers who want to buy products have to wait a while for their orders to arrive or even cancel their orders. This proves that the current inventory management at PT XYZ has not been able to adjust actual customer demand. Through further investigation, it is known that the cause is substandard coordination between parties involved in inventory management. This is inseparable from PT XYZ which does not have clear procedures for carrying out inventory management so that the workflow, roles, and responsibilities of each entity are not clearly defined. As a result, these entities operate independently without effective coordination and communication.
Purpose: The purpose of this final project research is to redesign the inventory management business process at PT XYZ to improve process efficiency by providing a better understanding of the business process workflow and clarifying the roles and responsibilities of each entity in the implementation of business process in accordance with Supply Chain Operations Reference Model best practices.
Methods: This research will redesign the inventory management business process with Business Process Management (BPM) approach. Therefore, the methodology used in this research is in accordance with the stages in the BPM lifecycle, starting from process identification to process implementation. For as-is business process mapping, interviews will be conducted and then illustrated with Business Process Modeling Notation (BPMN) standard. After that, a qualitative analysis will be carried out to find out crucial problems in the inventory management business process and its main root causes using root cause analysis method. Identified root cause are used in the development of appropriate and efficient solutions to improve the efficiency of business process performance. Furthermore, business process redesign was carried out by adopting those solutions that have been developed. The results of business process redesign were presented to the management of PT XYZ for further implementation.
Results: The developed inventory management business process redesign solution adopts the principles of SCM theory that emphasizes collaboration between company functions and efficient process flow. The workflow, roles, and responsibilities of each entity have been adjusted with the implementation of several key solutions. This adjustment is in line with the implementation of each sP2 Plan Source process element in the SCOR Module. The adjusted workflow includes the activities of classifying sales products, calculating reorder points (ROP), calculating annual procurement forecasts, sending annual procurement forecasts to Procurement, and scheduling CPFR meetings with Sales Department, FAT Department, and Board of Directors. Procurement is responsible for carrying out all activities except the calculation of annual procurement forecasting and sending the forecasting results because both activities will be carried out by Sales.
Benefits: This final project research helps provide a deeper understanding of business processes, especially inventory management business processes, and contributes as a literature reference for further research in relevant fields and topics. Meanwhile, for PT XYZ, this research can help to improve the efficiency of inventory management business process performance, provide clear guidance and understanding of the business process flow, clarify the roles and responsibilities of each entity involved in the implementation of business process so that coordination becomes more optimal, minimize differences in perspectives and interpretations between entities who play a role in business process implementation, simplify business process through the elimination of redundancies and bottlenecks in the as-is business process, and provide a business process framework that can be adapted according to company development and market needs.
