Abstract

Perusahaan logistik umumnya menghadapi berbagai macam pelanggan dengan kebutuhan yang berbeda dan keunikan tersendiri pada proses operasinya. Dipercaya menjadi ahli dalam menjalankan manajemen pergudangan sekaligus terus mengikuti perkembangan global terkini, perusahaan jasa logistik yang sering dikenal dengan istilah 3PL dituntut untuk selalu efisien dari sisi proses maupun biaya. Pada tahun 2023, produktivitas pekerja gudang di bawah perusahaan logistik PT XYZ menunjukkan tingkat yang berbeda-beda. Tujuan penelitian ini adalah mengevaluasi standard leadtime proses di operasi dua gudang PT XYZ untuk melihat waste pada proses pada gudang sekaligus mengidentifikasi bentuk perbaikan proses yang dapat meningkatkan produktivitas kegiatan di gudang. Untuk memenuhi tujuan tersebut, data-data historis terkait operasi gudang diperlukan. Pemetaan proses aktual operasi di masing-masing gudang didapatkan melalui observasi lapangan yang dituangkan dalam diagram functional flowchart. Elemen aktivitas pada proses operasi dihitung dengan metode time and motion study. Dilakukan identifikasi waste dengan metode lean management yang ditemukan pada proses operasi yang berjalan. Hasil penelitian menunjukkan bahwa terdapat 3 jenis waste di gudang A yakni waiting, transport, dan extra-processing; sedangkan di gudang B terdapat 3 jenis waste yakni transport, extra-processing, dan non-utilized talent. Berbagai upaya dirancang sebagai saran perbaikan atas seluruh waste yang diidentifikasi, seperti memindahkan proses confirm put-away di RF scanner dari operator Pallet Mover ke operator Reach Truck akan meningkatkan produktivitas operator Reach Truck sebanyak 5%; memindahkan proses perpindahan produk dari staging ke loading dock dari operator Forklift ke operator Pallet Mover akan meningkatkan produktivitas operator Pallet Mover sebanyak 17,3%; melakukan pengaturan jadwal berdasar jendela waktu operasional dapat mengefisiensi jumlah operator dari 14 pekerja menjadi 7 pekerja; serta beberapa poin improvement lainnya.

In general, logistics companies handle a variety of customers with different needs and unique characteristics of their operating processes. Trusted to be experts in carrying out warehouse management while keeping update of the latest global developments, logistics service companies which are often known as 3PLs are required to always be efficient in terms of processes and costs. In 2023, the productivity of workers under the logistics company PT XYZ resulted in different levels. The aim of this research is to evaluate standard process lead times in warehouse operations to see waste in processes in the warehouse as well as identify forms of process improvement that can increase the productivity of activities in the warehouse. To fulfill this goal, historical data related to warehouse operations is needed. Mapping of the actual operational processes in each warehouse was obtained through field observations which were outlined in a functional flowchart diagram. Activity elements in the operational process are calculated using the time and motion study method. Waste identification is carried out using the lean management method found in ongoing operational processes. The research results show that there are 3 types of waste in Warehouse A, such as waiting, transport, and extra-processing; Meanwhile, in Warehouse B there are 3 types of waste, such as transport, extra-processing, and non-utilized talent. Various recommendations are made to suggest improvements for all identified waste, such as shifting the confirm put-away process on the RF scanner from the Pallet Mover operator to the Reach Truck operator will increase the productivity of Reach Truck operator by 5%; shifting the process of moving products from staging to loading-dock from Forklift operators to Pallet Mover operators will increase Pallet Mover operator productivity by 17.3%; setting schedules based on operational time windows can streamline the number of operators from 14 workers to 7 workers; as well as several other improvement points.
