Abstract

CV X adalah salah satu usaha ritel baby shop yang terletak di Kabupaten Gresik, Jawa Timur. Usaha ini telah berdiri sejak tahun 1997 dan saat ini memiliki dua unit usaha. Di tengah tingginya persaingan, usaha ini menghadapi beberapa masalah dalam manajemen usaha. Beberapa diantaranya adalah belum adanya arah dan tujuan perusahaan yang jelas dan tertulis, tidak adanya target kinerja yang spesifik, serta belum adanya pembagian tugas yang jelas bagi seluruh karyawan. Oleh karena itu, diperlukan perumusan strategi, Job Description, dan sistem manajemen kinerja. Perancangan strategi CV X diawali dengan identifikasi kondisi internal dan eksternal menggunakan kerangka kerja 7S Mckinsey, Value Chain Analysis, Competitive Profile Matrix, dan PESTEL. Selanjutnya dapat dilakukan analisis IFE-EFE Matrix dan IE Matrix untuk mengetahui posisi usaha. Berdasarkan hasil perhitungan IFE EFE Matrix, diketahui bahwa CV X berada di kuadran V, hold and maintain. Selanjutnya dapat dirumuskan strategi perusahaan menggunakan kerangka kerja SWOT Matrix. Berdasarkan hasil perumusan didapatkan 15 strategi yang kemudian dikelompokkan sebagai market penetration, product development, dan enabler strategy. Selanjutnya, untuk memilih strategi yang diterapkan dari beberapa alternatif strategi pada tahap sebelumnya, digunakan kerangka kerja Quantitative Strategic Planning Matrix (QSPM). Berdasarkan hasil QSPM, didapatkan strategi yang terpilih adalah kelompok market penetration. Berdasarkan cascading strategi terpilih, didapatkan sembilan sasaran strategis, tiga misi, dan satu visi perusahaan. Selanjutnya, dapat pula dirumuskan Job Description yang diawali dengan analisis terhadap proses bisnis yang dilakukan oleh CV X menggunakan kerangka kerja CIMOSA yang didekomposisi hingga level tiga. Berdasarkan hasil dekomposisi, didapatkan total 87 sub aktivitas proses bisnis. Dalam perumusan Job Description, didapatkan pula tujuh divisi dan 15 jabatan yang memiliki jumlah Job Description bervariasi. Selanjutnya, dilakukan perumusan sistem manajemen kinerja menggunakan kerangka kerja Balanced Scorecard. Berdasarkan hasil penyusunan sistem manajemen kinerja, didapatkan 23 key performance indicator. Adapun KPI yang memiliki bobot tertinggi adalah peningkatan “gross profit margin” dengan bobot sebesar 0,198.

CV X is a baby shop retail business located in Gresik Regency, East Java. This business has been established since 1997 and currently has two business units. In the midst of high competition, this business faces several problems in business management. Some of them are the absence of clear and written company directions and objectives, the absence of specific performance targets, and the absence of clear division of tasks for all employees. Therefore, it is necessary to formulate strategies, Job Descriptions, and performance management systems. The design of CV X's strategy begins with the identification of internal and external conditions using the Mckinsey 7S framework, Value Chain Analysis, Competitive Profile Matrix, and PESTEL. Furthermore, IFE-EFE Matrix and IE Matrix analysis can be carried out to determine the position of the business. Based on the results of the IFE EFE Matrix calculation, it is known that CV X is in quadrant V, hold and maintain. Furthermore, the company's strategy can be formulated using the SWOT Matrix framework. Based on the results of the formulation, 15 strategies were obtained which were then grouped as market penetration, product development, and enabler strategy. Next, to select the strategy implemented from several alternative strategies in the previous stage, the Quantitative Strategic Planning Matrix (QSPM) framework is used. Based on the results of the QSPM, the selected strategy is the market penetration group. Based on the cascading of the selected strategies, nine strategic targets, three missions, and one company vision are obtained. Furthermore, a Job Description can also be formulated which begins with an analysis of the business processes carried out by CV X using the CIMOSA framework which is decomposed to level three. Based on the results of the decomposition, a total of 87 sub-business process activities were obtained. In the formulation of the Job Description, seven divisions and 15 positions were also obtained which had varying numbers of Job Descriptions. Furthermore, a performance management system was formulated using the Balanced Scorecard framework. Based on the results of the preparation of the performance management system, 23 key performance indicators were obtained. The KPI with the highest weight is the increase in "gross profit margin" with a weight of 0.198
