Abstract

PT Miswak Utama sebagai perusahaan manufaktur pasta gigi berbahan siwak perlu meningkatkan efisiensi operasional untuk mempertahankan keunggulan kompetitif, khususnya pada produk Herbal HPAI. Penelitian ini bertujuan mengidentifikasi dan mengeliminasi waste pada proses produksi serta merumuskan rekomendasi perbaikan menggunakan pendekatan Lean Manufacturing. Metode penelitian diawali dengan pemetaan aliran nilai menggunakan Extended Value Stream Mapping (Extended VSM), dilanjutkan penentuan waste kritis menggunakan Matriks Dotoli, analisis akar penyebab dengan 5 Whys, serta penentuan prioritas perbaikan menggunakan Lean Matrix 2. Hasil penelitian menunjukkan bahwa aktivitas necessary but non-value-added dan non-value-added mendominasi sebesar 70,77% dengan total lead time 96.486 detik per batch. Pemborosan utama teridentifikasi memengaruhi sekitar 5% keuntungan perusahaan, dengan waste kritis berupa defect pengemasan dan motion pengambilan packaging. Analisis akar masalah menunjukkan inefisiensi disebabkan oleh penerapan SOP yang belum optimal, ketiadaan sistem penyediaan material di workstation, serta kurangnya evaluasi kinerja. Berdasarkan evaluasi Lean Matrix 2, prioritas tindakan eliminasi adalah pelaksanaan morning dan afternoon briefing rutin, pengembangan sistem umpan balik kinerja terintegrasi, dan penerapan metode Economic Order Quantity (EOQ) untuk perencanaan kebutuhan packaging.

PT Miswak Utama, a manufacturer of miswak-based toothpaste, needs to improve operational efficiency to maintain a competitive advantage, particularly for the Herbal HPAI product. This study aims to identify and eliminate waste in the production process and formulate improvement recommendations using the Lean Manufacturing approach. The research method begins with value stream mapping using Extended Value Stream Mapping (E-VSM), followed by determining critical waste using the Dotoli Matrix, root cause analysis using 5 Whys, and determining improvement priorities using Lean Matrix 2. The results indicate that necessary but non-value-added and non-value-added activities dominate at 70.77%, with a total lead time of 96,486 seconds per batch. Critical wastes, identified as packaging defects and motion during packaging retrieval, affect approximately 5% of corporate profits. Root cause analysis attributes inefficiencies to suboptimal SOP implementation, the absence of a material supply system at workstations, and a lack of performance evaluation. Based on the Lean Matrix 2 evaluation, priority elimination actions include routine morning and afternoon briefings, the development of an integrated performance feedback system, and the application of the Economic Order Quantity (EOQ) method for packaging planning
