Abstract
PT. Kelola Mina Laut (PT. KML) adalah salah satu perusahaan berbasis pengolahan hasil laut. PT. KML Gresik memproduksi beberapa produk yang dapat dikategorikan sebagai produk frozen dan produk olahan.. Produk nugget adalah varian yang terbanyak pada kategori produk olahan di PT. KML Gresik. Varian produk nugget yaitu nugget stik cenderung mengalami penurunan penjualan dalam beberapa tahun terakhir. Selama proses produksi ditemukan indikasi pemborosan pada produksi nugget stik seperti. Penelitian ini bertujuan untuk mereduksi pemborosan pada sistem produksi nuget stik di PT.KML dengan menggunaka metode lean manufacturing. Produksi nugget stik dipengaruhi oleh purchase order (PO) dari customer. Dalam sehari PT.KML memiliki target produksi sebanyak delapan hingga 10 ton. Tahapan penyelesaian masalah tersebut adalah memetakan alur informasi adan aliran produk menggunakan Value Stream Mapping (VSM) dan Procces Activity Mapping (PAM), identifikasi akar penyebab pemborosan kritis (5 whys), menentukan akar penyebab pemborosan (pendekatan analisis risiko), dan Rekomendasi perbaikan. Dari VSM dan PAM didapat manufacturing lead time 1986 menit, total cycle time 1440 menit, dan 34 aktifitas pada proses produksi (delapan diantaranya pemborosan). Didapatkan sembilan akar penyebab pemborosan dari analisis 5 whys. Dan mengambil lima akar penyebab pemborosan dengan pendekatan analisis risiko.

PT. Kelola Mina Laut (PT. KML) is one of the companies based on seafood management. PT. KML Gresik produce several products that can be categorized as frozen, and processed products. Nugget is a processed product of PT. KMLwith the highest number of variants. The selling of the variant of nugget, which is nugget stick, seems to be decreasing within the last few years. Throughout the production process of nugget stick, it is found an indication of waste. This research aims to reduce the waste within PT. KML’s production of nugget stick using lean manufacturing method. The production itself is influenced by customers’ purchase order (PO). In one day, PT. KML has production target from eight to ten tons. The problem solving phases include: mapping the information stream and products stream using Value Stream Mapping (VSM) and Process Activity Mapping (PAM), identifying the root of prominent waste (5 whys), determining the root of waste (risk analysis approach), and recommendation of improvement. By applying VSM and PAM, it is acquired that the manufacturing lead time is 1986 minutes, total cycle time is 1440 minutes, and there are 34 activities during the production process (eight of it are inefficiencies). Meanwhile, by applying 5 whys analysis, it is identified nine roots of waste. And then five of them are choosen using risk analysis approach.
