Abstract
Perusahaan pupuk nasional bertanggung jawab besar memenuhi kebutuhan pupuk guna memperkuat ketahanan pangan nasional sekaligus mengupayakan ekspor pupuk. PT Pupuk Indonesia (Persero) sebagai induk perusahaan, menyokong hasil produksi dengan membawahi beberapa anak perusahaan. Salah satunya adalah PT. Petrokimia Gresik (Persero) (PKG). Namun, pada proses produksi harian di Unit Produksi III A PT. Petrokimia Gresik (Persero) masih terjadi pemborosan yang menghambat kinerja perusahaan. Pada penelitian ini mengupayakan penerapan lean manufacturing dengan pendekatan nine wastes (E-DOWNTIME) guna mengeliminasi pemborosan, sehingga produktivitas dapat meningkat. Kombinasi metode VSM dan HOR diterapkan untuk mengidentifikasi adanya pemborosan hingga mengusulkan upaya perbaikan terhadap risiko yang ditimbulkan dari pemborosan di lantai produksi SA, PA, dan ZA. Pengumpulan data dan pengolahan data dilakukan melalui teknik FGD. Hasil penelitian menunjukan adanya pemborosan waiting, defect, excess processing, dan EHS di ketiga lantai produksi tersebut. Di produk SA, teridentifikasi 26 risk event dan 24 risk agent. Setelah satu alternatif perbaikan terpilih yakni penggantian spare part pompa diterapkan, durasi NVA sebesar 32 menit tereduksi. Di produk PA, teridentifikasi 37 risk event dan 30 risk agent. Setelah tiga alternatif perbaikan terpilih yakni menyediakan spare chain drag conveyor, penggantian body screen dan penggantian line rock grinding diterapkan, durasi NVA sebesar 40 menit tereduksi. Di produk ZA, teridentifikasi 26 risk event dan 24 risk agent. Setelah dua alternatif perbaikan terpilih yakni penggantian shaft drum filter dan penggantian spare part centrifuge diterapkan, durasi NVA sebesar 193 menit tereduksi. Unit PA merupakan lantai produksi paling kompleks dibanding dua produk lainnya, sehingga membutuhkan perhatian khusus dari pihak management guna menjaga aliran produksi tetap sehat. Mesin/alat korosi, mesin/alat aging, mesin/alat rusak dan mesin/alat abrasi merupakan risk agent terpilih yang merepresentasikan bahwa mesin-mesin yang beroperasi kerap kali menunjukan penurunan performansi, sehingga perlu diadakan perbaruan mesin secara bertahap.

National fertilizer companies are responsible for meeting fertilizer needs to strengthen national food security and fertilizer exports. PT Pupuk Indonesia (Persero) as the holding company, supports production results by supervising several subsidiaries. One of them is PT. Petrokimia Gresik (Persero) (PKG). However, in the daily production process in Production Unit III A of PT. Petrokimia Gresik (Persero), there was still waste that was hampering the company's performance. In this study, the endeavor to apply lean manufacturing with the nine wastes (E-DOWNTIME) approach to eliminate waste, so productivity can increase. A combination of VSM and HOR methods is applied to identify wastes and propose remedial efforts to the risks arising from waste on the SA, PA, and ZA production floors. Data collection and data processing is done through FGD techniques. The results showed a waste of waiting, defects, excess processing, and EHS on the three floors of the production. In SA products, 26 risk events and 24 risk agents were identified. After one alternative repair was chosen, namely the replacement of pump parts applied, the duration of the NVA was 32 minutes reduced. In PA products, 37 risk events and 30 risk agents were identified. After three alternative improvements were selected namely providing spare chain drag conveyor, body screen replacement and line rock grinding replacement applied, the NVA duration of 40 minutes was reduced. In ZA products, 26 risk events and 24 risk agents were identified. After two alternative improvements were chosen namely replacement of the drum drum filter and replacement of the centrifuge spare parts applied, the NVA duration of 193 minutes was reduced. The PA unit is the most complex production floor compared to the other two products, so it requires special attention from management to keep production flow healthy. Corrosion machines / tools, aging machines / tools, broken machines / tools and abrasion machines / tools are selected risk agents which represent that operating machines often show a decrease in performance, so that a gradual machine update is needed.
