Abstract
Gudang berkontribusi sebesar 30% sampai dengan 50% dari biaya rantai pasok pada sebagian besar perusahaan. Faktanya, dari total waktu siklus pemesanan, hanya 37,9% digunakan untuk bekerja, sementara 6% terbuang akibat masalah komputer, menunggu peralatan, dan lain-lain. Kegiatan yang tidak efisien pada gudang merupakan waste. Waste dapat direduksi atau dihilangkan dengan cara menerapkan lean warehouse. Saat ini, tool yang spesifik untuk mendukung implementasi lean warehouse masih sedikit, terutama tool yang terintegrasi mulai dari identifikasi waste hingga rekomendasi perbaikan. Sehingga pada penelitian ini mengusulkan sebuah tool yaitu Lean Matrix for Warehouse (LMW) yang dapat membantu perusahaan secara komprehensif ketika menerapkan lean warehouse dengan mengintegrasikan matriks prioritas dan matriks area yang terdapat pada metode Genba Shikumi ke dalam Lean Assessment Matrix. LMW terdiri dari Lean Matrix 1 dan Lean Matrix 2. Lean Matrix 1 digunakan untuk mengidentifikasi area kritis yang merupakan lokasi terjadi waste. Sedangkan Lean Matrix 2 digunakan untuk memberikan usulan rekomendasi perbaikan beserta peringkat untuk mengeliminasi akar penyebab waste dari area kritis yang terpilih pada Lean Matrix 1. LMW kemudian diaplikasikan untuk membuat rekomendasi perbaikan warehouse di sebuah perusahaan yang merupakan studi kasus di penelitian terdahulu. Hasil aplikasi LMW, menunjukkan satu waste elimination action dapat mengeliminasi dua akar penyebab waste. Waste elimination action yang diprioritaskan adalah melakukan monitoring dan pengendalian yang tepat terhadap jumlah populasi bugs. Jika rekomendasi perbaikan tersebut diimplementasikan, maka akan membawa peningkatan pada manajemen kinerja dan proses dengan potensi penghematan sebesar 6-14%. Penghematan juga didapatkan dari hilangnya proses cover jumbo bag dengan pengurangan biaya sebesar RP. 199.800.000/tahun.

Warehouse contributes approximately 30% to 50% of most company supply chain costs. Based on the finding of the previous study, stated that total order cycle time only 37.9% is used for value-added activities, while 6% is non-value added activities due to computer problems, waiting for equipment, and the others. All non-value-added or inefficient activities in the warehouse can be classified as waste. Waste can be reduced or eliminated by implementing a lean warehouse. At the moment, a tool that can support lean warehouse implementation is very few, especially integrated tools which include waste identification until suggest an improvement. This research proposes a tool, which is called Lean Matrix for Warehouse (LMW) that provides a comprehensive tool to assist a company when applying lean warehouse. LMW integrates priority matrix and area matrix which is proposed in the Genba Shikumi method into the Lean Assessment Matrix that has been proposed by previous research. LMW consists of Lean Matrix 1 and Lean Matrix 2. Lean Matrix 1 is used to identify critical areas where waste is occurring. Lean Matrix 2 is used to propose recommendations for corrective action along with ranking to eliminate the root causes of selected waste from critical areas in lean matrix 1. LMW is then applied to create recommendations for warehouse improvement in a company which is a case study in previous research. The results of the LMW application, show that one waste elimination action can excrete two root causes of waste. The prioritized waste elimination action is conducting proper monitoring and control for the number of bug populations. If the improvement recommendations are implemented, it will bring enhancements to performance and process management with potential savings of 6-14%. Savings can also be obtained from the loss of the jumbo bag cover process with a cost reduction of Rp. 199,800,000/year.
