Abstract

PT Pameo Solusi Indonesia merupakan perusahaan creative agency yang melayani jasa pemasaran secara digital. Jasa yang ditawarkan oleh PT Pameo Solusi Indonesia antara lain adalah content crafting and development, website development, digital marketing services, branding and graphic design, integrated brand management, dan consulting and training. PT Pameo Solusi Indonesia memiliki 15 karyawan yang terbagi ke dalam 8 departemen yaitu departemen people & culture, finance, web development, design & brand management, digital marketing, visual content creator, marketing, dan market research. PT Pameo Solusi Indonesia sebenarnya memiliki KPI di level korporat sebagai pengukuran kinerja, namun tidak dilakukan pengukuran secara kuantitatif pada KPI tersebut serta KPI tersebut tidak mempertimbangkan aspek eksternal perusahaan. Diperlukan sistem pengukuran kinerja yang komprehensif dan integratif sehingga ukuran kinerja perusahaan dapat diidentifikasi dengan berbagai aspek. Oleh karena itu, dalam penelitian ini dilakukan perancangan sistem pengukuran kinerja yang mampu melihat dari perspektif internal maupun eksternal dengan menggunakan metode balanced scorecard. Balanced scorecard memiliki empat perspektif yang mencakup perspektif keuangan dan non-keuangan yaitu, perspektif keuangan, pelanggan, proses bisnis internal, serta pertumbuhan dan pembelajaran. Dalam penelitian ini, metode balanced scorecard digunakan untuk menetapkan sasaran strategi dan KPI yang selaras dengan visi, misi, dan tujuan perusahaan. Kemudian dilakukan cascading sasaran strategi untuk departemen operasional yang meliputi, departemen web development, design and brand management, digital marketing, dan visual content creator. Lalu dibentuk KPI properties untuk masing-masing KPI supaya maksud dan tujuan KPI dapat dipahami dengan jelas. Proses pembobotan dilakukan oleh expertise dari pihak perusahaan dengan menggunakan metode Analytical Hierarchy Process (AHP) dan software expert choice sebagai pengolah data. Berdasarkan hasil pembobotan diperoleh skala prioritas untuk setiap KPI sehingga perusahaan mengetahui tingkat kepentingan dan prioritas perbaikan untuk setiap KPI. Hasil proses perancangan tersebut diperoleh 15 KPI pada level perusahaan. Kemudian untuk KPI di level departemen diperoleh 9 KPI di departemen web development, 9 KPI di departemen design and brand management, 10 KPI di departemen digital marketing, dan 9 KPI di departemen visual content creator. Setelah itu dilakukan uji coba sistem pengukuran kinerja dengan menggunakan metode scoring system dan traffic light system. Tujuan dilakukan uji coba adalah untuk melihat apakah sistem yang dirancang sudah sesuai dengan kondisi perusahaan atau belum

PT Pameo Solusi Indonesia is a creative agency company that provides digital marketing services. The services offered by PT Pameo Solusi Indonesia include content crafting and development, website development, digital marketing services, branding and graphic design, integrated brand management, and consulting & training. PT Pameo Solusi Indonesia has 15 employees divided into 8 departments, which is people & culture, finance, web development, design & brand management, digital marketing, visual content creator, marketing and market research departments. PT Pameo Solusi Indonesia actually has KPIs at the corporate level as a performance measurement, but quantitative measurements are not carried out on these KPIs and these KPIs do not consider the company's external aspects. A comprehensive and integrative performance measurement system is needed so that company performance measures can be identified with various aspects. Therefore, in this research, a performance measurement system was designed that was able to see from an internal and external perspective using the balanced scorecard method. The balanced scorecard has four perspectives that include financial and non-financial perspectives, namely, financial, customer, internal business processes, and growth and learning perspectives.
In this research, the balanced scorecard method is used to set strategic objectives and KPIs that are in line with the company's vision, mission, and goals. Then cascading strategic targets for the operational department which includes the web development department, design and brand management, digital marketing, and visual content creators. Then KPI properties are formed for each KPI so that the intent and purpose of the KPI can be clearly understood. The weighting process is carried out by the expertise of the company using the Analytical Hierarchy Process (AHP) method and expert choice software as data processing. Based on the results of the weighting, a priority scale is obtained for each KPI so that the company knows the level of importance and priority for improvement for each KPI. The results of the design process obtained 15 KPIs at the company level. Then for KPIs at the departmental level, 9 KPIs were obtained in the web development department, 9 KPIs in the design and brand management department, 10 KPIs in the digital marketing department, and 9 KPIs in the visual content creator department. After that, the performance measurement system was tested using the scoring system and traffic light system methods. The purpose of the trial is to see whether the system designed is in accordance with the company's conditions or not.
