Abstract
PT. X merupakan perusahaan penghasil sweeteners terbesar di Indonesia yang berlokasi di Jawa Timur. Dalam upaya meningkatkan daya saing akibat kondisi pandemi covid-19, PT. X melakukan perbaikan berkelanjutan dengan mengevaluasi penerapan lean yang telah diimplementasikan di warehouse sejak 4 tahun yang lalu. Evaluasi ini belum pernah dilakukan sebelumnya sehingga perusahaan memerlukan alat ukur efektivitas implementasi lean yang sesuai dengan kondisi perusahaan. Penelitian ini bertujuan untuk mengusulkan alat ukur tingkat efektivitas penerapan lean atau lean assessment tool (LAT) khusus pada kegiatan di warehouse PT. X. Penelitian ini diawali dengan pemetaan kegiatan operasi warehouse PT. X. Penentuan dimensi dan indikator pengukuran dilakukan melalui studi literatur dan validasi oleh pihak expert divisi warehouse PT. X menggunakan metode Delphi. Berdasarkan analisis didapatkan 15 dimensi dan 47 indikator valid pada lean assessment tool pada warehouse PT. X, dimana 46 indikator umum yang dapat digunakan dalam penilaian leanness level warehouse di perusahaan apapun dan terdapat 1 indikator khusus PT. X yaitu indikator pemantauan CCTV. Selanjutnya, leanness level diukur dengan menggunakan dimensi dan indikator tersebut. Hasil pengukuran menunjukkan nilai sebesar 88,3% dimana terdapat dua dimensi bernilai terendah, yaitu dimensi time dan cost. Rekomendasi untuk memperbaiki nilai leanness level tersebut antara lain mengenai proses pencatatan produk keluar dapat dilakukan secara komunal (langsung pada setiap palet) melalui tagging pallet yang dikeluarkan oleh departemen PPIC, penghapusan kegiatan vakum yang digantikan dengan usaha pencegahan terkontaminasinya produk akibat kutu melalui covering produk dengan menggunakan atribut pallet cover, pembuatan kontrak yang jelas dengan pihak penyedia layanan truk untuk memastikan availabilitas truk dan mengetahui jadwal rencana pengiriman produk yang akan dilakukan PT. X, dan pemberian denda kepada pihak penyedia layanan truk apabila truk yang datang tidak sesuai dengan spesifikasi berdasarkan requirement PT. X.

PT. X is the largest sweeteners producer in Indonesia, located in East Java. In order to increase competitiveness due to the Covid-19 pandemic, PT. X performs continuous improvement by evaluating the lean implementation that has been implemented in the warehouse since 4 years ago. This evaluation has never been done before, so the company needs a lean implementation measurement tool that is in accordance with the company's conditions. This study aims to propose a measuring tool for the effectiveness of the application of lean or lean assessment tool (LAT) specifically for activities in the warehouse of PT. X. This research begins with mapping the warehouse operations of PT. X. Determination of measurement dimensions and indicators is carried out through literature study and validation by the warehouse division expert of PT. X uses the Delphi method. Based on the analysis obtained 15 dimensions and 47 valid indicators on the lean assessment tool at the warehouse PT. X, where 46 general indicators can be used in the assessment of warehouse level leanness in any company and there is 1 specific indicator of PT. X is a CCTV monitoring indicator. Furthermore, leanness level is measured using these dimensions and indicators. The measurement results show a value of 88.3% where there are two dimensions of the lowest value, namely the time and cost dimensions. Thus, this study provides recommendations to further increase the leanness level based on each root cause of each indicator in the critical dimension. Recommendations to improve the level of leanness there are the process of recording outgoing products that can be carried out communally (directly on each pallet) through pallet marking issued by the PPIC department, elimination of vacuum activities carried out by preventing products from lice through product covers by using cover pallets attributes, making a clear contract with the truck service provider to ensure the availability of trucks and knowing the product delivery plan schedule that will be carried out by PT. X, and presented a fine to the service provider if the truck that arrived did not meet the specifications based on the needs of PT. X.
