Abstract

PT.X has exported various types of X cars from Indonesia to several countries. Consequently, PT X is handling 10500 type of car spare parts for service and repair purpose. To handle this massive scale of operation, 7K warehouse project was born. The idea to store and manage spare part inventories centrally to ensure stock readiness and minimizing backorder. However, the establishment of this project started in the late August 2019 and fully operational just only 6 months after in February 2020 . The short duration of preparation has resulted in pre-mature operations, thus there are many problems which leads to non added value activities (waste) and it is affecting the warehouse performance. Therefore, lean concept is used to reduce and eliminate waste to improve warehouse performance. Wastes that occurs mainly in inventory and waiting wastes. Using root cause analysis to find the source of each waste and using the found source as the basis for formulating improvement. Discrete event simulation is utilized to reduce both time and cost needed to trial the improvement, however, the simulation purpose was not for optimally find the best improvement scenario. The scenarios result shown positive impact in both waste elimination and warehouse performance indicator, proving by applying lean concept in warehousing could increase warehouse performance and reduced or eliminate wastes. ===================================================================================================== PT.X telah mengekspor berbagai jenis mobil X dari Indonesia ke beberapa negara. Konsekuensinya, PT X menangani suku cadang mobil jenis 10500 untuk keperluan servis dan perbaikan. Untuk menangani operasi skala masif ini, lahirlah proyek gudang 7K. Ide untuk menyimpan dan mengelola persediaan suku cadang secara terpusat untuk memastikan kesiapan stok dan meminimalkan pemesanan di awal. Namun, pendirian proyek ini dimulai pada akhir Agustus 2019 dan beroperasi penuh hanya 6 bulan setelah Februari 2020. Durasi persiapan yang singkat mengakibatkan operasi yang belum matang, sehingga banyak terjadi permasalahan yang bermuara pada kegiatan non added value (pemborosan) dan berdampak pada kinerja gudang. Oleh karena itu, konsep lean digunakan untuk mengurangi dan menghilangkan pemborosan guna meningkatkan kinerja gudang. Limbah yang terjadi terutama pada limbah inventaris dan menunggu. Menggunakan analisis akar penyebab untuk menemukan sumber dari setiap limbah dan menggunakan sumber yang ditemukan sebagai dasar untuk merumuskan perbaikan. Simulasi kejadian diskrit digunakan untuk mengurangi waktu dan biaya yang diperlukan untuk uji coba perbaikan, namun tujuan simulasi tersebut bukan untuk mencari skenario perbaikan terbaik secara optimal. Hasil skenario menunjukkan dampak positif baik pada indikator eliminasi sampah maupun kinerja gudang, terbukti dengan penerapan konsep lean pada pergudangan dapat meningkatkan kinerja gudang dan mengurangi atau menghilangkan pemborosan.
