Abstract

Sejak penyebaran COVID-19 di Indonesia pemerintah memfokuskan untuk membangun infrastruktur fasilitas kesehatan di sejumlah daerah. PT XYZ merupakan sebuah perusahaan yang bergerak pada bidang kesehatan yaitu jasa instalasi gas medis (IGM) dan penyedia alat kesehatan rumah sakit mengalami kenaikan permintaan yang cukup tinggi terutama pada proyek IGM. Dengan banyaknya proyek yang dilakukan secara bersamaan maka perlu adanya pengurangan waktu lead time dalam proses pengadaan dikarenakan sering mengalami kegagalan dalam menjawab kebutuhan divisi lain serta adanya antrian pada proses pengadaan yang disebabkan oleh banyaknya kegiatan tak bernilai tambah dengan rincian 32% VA, 19% NNVA dan 49% NVA. Oleh karena itu penelitian ini bertujuan untuk mengurangi waste yang ada. Penerapan lean tersebut menggunakan konsep waste pada lean service yang kemudian akan diidentifikasi waste kritis menggunakan matriks gemba shikumi lalu mencari akar penyebab masalah menggunakan metode root cause analysis, akar penyebab yang ditemukan ialah permasalahan yang berhubungan dengan kurangnya sistem informasi yang memadai, kondisi gudang yang tidak ideal, tidak adanya penjabaran jobdesc dan SOP yang berlaku serta sumber daya manusia yang belum optimal. Sehingga pada penelitian akan diusulkan beberapa rekomendasi perbaikan dan kemudian akan dibantu dengan menggunakan lean matrix 2 untuk menentukan rekomendasi perbaikan yang paling berdampak dalam mengurangi waste kritis yang telah diidentifikasi, rekomendasi perbaikan yang menjadi prioritas perusahaan untuk diterapkan yang merupakan hasil dari penelitiann ini yaitu pembuatan jobdesc dan sistem pengukuran kinerja yang sistematis, pemusatan gudang serta penerapan program SAP. Dari rekomendasi perbaikan yang diajukan diharapkan dapat mengurangi lead time pengadaan hingga 49,6%.

Since the spread of COVID-19 in Indonesia, the government has focused on infrastructure building for health facilities in certain areas. PT XYZ is a company that focused on the healthcare sector, such as medical gas installation services (IGM) and hospital medical equipment. PT XYZ has an increase in demand nowadays, especially in the IGM project. With many projects being carried out simultaneously, it is necessary to reduce lead time in the procurement process due to frequent delays in responding to the needs of other divisions as well as queues in the procurement process caused by many non-value-added activities with details of 32% value-added activity, 19% necessary but non-value-added activity and 49% non-value-added activity. Therefore, the objective of this study is to reduce the existing waste. The application of lean uses the concept of waste in poor service, which will then be identified as critical waste using the Gemba Shikumi matrix. Based on the critical waste and the root cause analysis method, the root cause problems are found. The issues are related to the lack of an adequate information system, not ideal warehouse conditions, absence of job descriptions, absence of applicable SOP, and not optimal human resources. So that in the study, several recommendations for improvement will be proposed. Then, the lean matrix 2 is utilized to determine the suggestions for improvements that have the most impact in solving those issues. In reducing the identified critical waste, the recommendations are to set priority for the company to be implemented, namely creating job descriptions and a systematic performance measurement system. Besides, a new systematic performance measurement system also need to be made for warehouse centralization and SAP program implementation. The proposed improvement recommendations it is expected to reduce the procurement lead time up to 49.6%.
